Sheik Meeajaun: Product Owners Need the Justified No to Protect Customer Value

In this episode, we refer to Vasco’s Product Owner episodes, where Product Owners share their own lessons from the role.

The Great Product Owner: Owning the Product and Practicing the Justified No

“No, you cannot have this, but this is why.” – Sheik Meeajaun

Sheik’s model for a great Product Owner came from a mentor he worked with early in his career. That PO owned his slice of the product, delivered consistently, and taught Sheik the power of the “justified no.” A strong PO does not simply reject stakeholder requests.

They explain the trade-off, ask what should be removed from the sprint, and make business value visible. If a stakeholder wants urgent work, the PO can ask them to get agreement from the person whose work would be displaced. That shifts the conversation from pressure to prioritization. For Sheik, great Product Owners understand that their job is to bring value to the business and delight customers.

They care deeply enough about the product to protect it from random requests, HiPPO decisions, and backlog noise. They know success is not only delivery. It is the visible appreciation that comes when people recognize a product decision created real value.

Self-reflection Question: Does your Product Owner have a practical way to say no that protects value without turning every request into conflict?

The Bad Product Owner: The Executor Who Cannot Say No

“A Product Owner’s primary job is to bring value.” – Sheik Meeajaun

The anti-pattern Sheik warns about is the Product Owner as executor. This PO does not own the product, does not know the customers deeply enough, and does not push back when leadership changes direction. They become a project manager with a backlog, accepting whatever the highest-paid person in the room asks for next. The team then loses coherence, the product loses a clear direction, and the Scrum Master is left helping the team manage the consequences of weak ownership. Sheik is careful not to blame only the individual.

Many POs are placed in the role without mentoring, without a clear understanding of product ownership, and without the organizational support to say no. The result is predictable: a mountain of requests, no clear value conversation, and a team delivering work without a strong product story behind it.

Self-reflection Question: Where is your Product Owner being treated as an order taker instead of the person accountable for product value?

Mukhtar Kadiri: Why Success Means Nothing If the Project Doesn’t Move the Business Forward — And How Public Commitments Keep You Honest

“If you’re not careful with success, you can deliver a project, but the project will really not do much for the business.” – Mukhtar Kadiri

For Mukhtar, success is personal — he’s the kind of project leader who gets emotionally invested, who thinks about the project after hours, who needs recovery time between engagements. And that emotional investment shapes how he defines success: not as hitting deadlines or completing tasks, but as delivering real business value.

He breaks success metrics into three buckets using his signature rule of three: business and product metrics (NPS, revenue, market penetration), project management metrics (velocity, burn-down, risk scores), and software and system metrics (availability, transactions per second, platform health).

But the real insight is in how he holds himself accountable. Mukhtar makes public commitments at the start of every project — “Expect status updates from me every week” — because he knows that the discipline of narrating the project’s story every week forces him to truly understand what’s happening.

A status report isn’t bureaucratic busywork when you approach it as storytelling: you have to make sense of the data, surface what’s relevant, and articulate where the project actually stands. If you can’t tell the story, something’s missing from your understanding. That weekly narrative becomes both an accountability mechanism and an early warning system.

Self-reflection Question: Can you tell the story of your project right now — not just the tasks completed, but the narrative of where it stands, why, and what that means for the business?

Featured Retrospective Format for the Week: What Worked / What Didn’t Work / Next Steps

Mukhtar is a firm believer in simplicity, and his favorite retrospective format reflects that — the classic “What worked, what didn’t work, and next steps.” He applies his rule of three here as well: three categories are easy for humans to hold in their heads, removing cognitive overhead so the team can focus on the conversation itself. But Mukhtar is quick to point out that a simple structure can still produce terrible retrospectives.

What matters more is the facilitation: making sure people feel safe at the very start, level-setting so participants can “land” into the retrospective after jumping from another meeting, giving everyone a moment of quiet introspection to write things down before discussion begins — ensuring both quiet and loud voices are heard.

He prepares for every retrospective because, as he puts it, “if you run a bad retro, you could do damage to your team morale and your project.” Active facilitation — watching for who isn’t speaking, encouraging quieter voices, managing tone — is what transforms a simple format into a powerful conversation.

Substack Week: Bridging the Gap Between Agile Teams and Leadership With Josh Anderson

In this Substack Week episode, we explore the critical challenges and opportunities in the relationship between Agile teams and organizational leadership. Josh Anderson shares insights from his extensive experience in technology leadership and discusses how both sides can work together more effectively.

Understanding the Business-Team Divide

“We are part of the business, but many teams separate it out say, ‘Oh, that’s over there, that’s not us.’ No, that is us.”

One of the most common challenges in organizations is the perceived divide between “the business” and development teams. Josh emphasizes that this separation is an anti-pattern that needs to be addressed. Teams must understand how they create value for customers and how their work connects to the organization’s broader mission. The key is asking fundamental questions like “Why do we exist?” and focusing on delivering real value to customers rather than just building features or fixing bugs.

The Art of Communication with Leaders

“You have to reach across the aisle… speak in language that they understand, and of course the other side of the aisle has to understand that you may not understand all of the financial acumen or other things that they’re throwing out.”

BONUS: Agile Mindsets in Tech Entrepreneurship And Intellectual Protection as Value Creation With Bao Tran

In this BONUS episode, we explore the world of technology, innovation, and intellectual property with Bao Tran, a seasoned tech entrepreneur. As the founder and CEO of PowerPatent, Inc., and co-founder of Azpire Health, Bao shares his journey and offers advice for aspiring tech entrepreneurs and established businesses alike.

The Journey into Technology and Entrepreneurship

“You need very good people on the engineering side who can iterate quickly.”

Bao Tran started his career with ambitions of entering investment banking but ultimately found his calling as a patent lawyer. This shift led him to explore the tech industry deeply, where he recognized the importance of having a strong engineering team and maintaining exclusivity for products. He highlights the pitfalls of using platforms like Kickstarter, where competitors can easily copy innovative ideas, emphasizing the necessity of strong IP protection.

Structuring Teams for Flexibility and Scalability

“Build around a core team but also bring diversity into the team.”

Bao stresses the importance of having a core team that is close-knit for quick communication while also recruiting diverse talent to bring fresh perspectives. He advises focusing on problem-solving rather than falling in love with a particular technology, ensuring the team remains flexible and scalable as the company grows.

Recruiting Talent for Tech-Focused Companies

“Balance new people with fresh ideas and those with more experience.”

Hiring the right talent is crucial, and Bao’s approach includes balancing newcomers with fresh ideas and seasoned professionals. He underscores the importance of a clear vision in product development, offering stock options as part of the salary package, and protecting IP early. Bao also introduces the concept of a “long tail approach” to product development, where continuous innovation and iteration play key roles.

Advising Startups on Patent Strategy

“Identify unique product features and anticipate how competitors might replicate them.”

For startups, Bao advises laying the foundation by identifying unique product features that can be patented. He recommends anticipating how competitors might design around these features and considering licensing opportunities across different industries to expand the utility of the patents.

Impressive Examples of Patents Adding Value

“This battery company reduced energy costs and even started feeding back into the grid.”

Bao shares success stories from his investments, including a company that used patented battery technology to reduce energy costs for small to medium businesses and eventually integrated these batteries into the power grid. He highlights the versatility of software patents and their applicability across various industries.

BONUS: The Future Of Agility, Experiment Driven Development, With Vasco Duarte

Merry Christmas, everyone! As we bid farewell to 2023, we present the final BONUS episode of this Christmas week—a glimpse into what we believe is the future for every Agile team out there.

Brace yourselves for a deep dive into the heart of agility: learning at the speed of experimentation! Specifically, we’ll explore the exciting realm of Experiment-driven development, a game-changer poised to reshape how teams approach learning and development. Don’t forget, each episode this week complements the Coach Your Product Owner e-course, accessible at bit.ly/coachyourpo.

Throughout this week, we’ve delved into five crucial topics that every Scrum Master should master, with each topic complementing a module in the Coach Your PO e-course. Today’s focus is on The spectrum of experimentation—a concept that promises to revolutionize the way teams learn and evolve.

The Spectrum of Experimentation

In previous episodes, we emphasized that writing and deploying software is the slowest and most expensive way to learn about what adds value to our product and business. Recognizing this, we introduced the idea of paper-prototype-based usability tests as a means to define and run experiments in 24 hours or less. However, this is just one facet of the vast landscape of experimentation.

Why does it matter? Not all experiments and hypotheses are created equal. While some ideas could lead to a 10x improvement in our product, others may offer incremental gains that are challenging to quantify. The key is to align the effort spent on validating hypotheses with their potential impact.

The Experiment Spectrum
